Luxury brands have spent decades perfecting the art of identifying exceptional talent. The criteria are familiar: technical mastery, commercial acumen, and the ability to execute at speed. The problem is that this profile is optimized for a world that no longer exists. Artificial intelligence (AI) is not simply automating tasks. It is exposing a structural flaw at the center of luxury talent strategy, one that has been present for years but is now impossible to ignore. The skills that determine excellence in luxury, such as perception, judgment, presence, and the ability to build and sustain trust, are precisely the skills that most hiring frameworks fail to measure, develop, or reward. The data is hard to ignore. The 2026 Edelman Trust Barometer found that 7 in 10 people globally are unwilling or hesitant to trust someone whose values, facts, problem-solving approaches, or cultural background differ from their own. The report, which surveyed more than 33,000 respondents across 28 countries, identifies this growing aversion to difference as one of the defining challenges facing institutions and businesses in 2026. For an industry whose entire proposition rests on human connection, that is a direct threat. The gap between language and practice The language used to describe senior luxury leadership has evolved. Words like “emotional intelligence,” “presence,” and “relational capacity” now appear in job descriptions and are discussed in boardrooms. The underlying measures have not changed. Speed still wins. Output still dominates. Executive search firms evaluating C-suite candidates in luxury continue to rely primarily on quantifiable performance markers: revenue generated, markets entered, efficiency ratios. The more ambiguous capabilities — the ability to navigate complexity, to listen at the level that luxury demands, to create environments where craft and excellence can truly develop — remain notoriously difficult to assess, and organizations routinely treat them as secondary. This is a mismatch with consequences. Luxury is not manufacturing. It is not logistics. It is an industry built on human judgment, human perception, and human care, both in the making of products and in the delivery of experience. The leader who can move fast but cannot transmit culture, cannot earn the trust of artisans, and cannot read a room is not a luxury leader. They are a liability. What AI is forcing the conversation to become The rapid integration of AI has exacerbated this reckoning. Across industries, organizations are layering new AI capabilities onto existing structures and discovering that the tools amplify whatever is already present — including dysfunction. A culture built on speed and output, now accelerated by AI, does not become more human. It becomes less so. Brené Brown’s Strong Ground (Random House, 2025) addresses this directly. Brown, a research professor at the University of Houston who has taken more than 150,000 leaders across 45 countries through her Dare to Lead work, argues that the organizations struggling most with transformation are those that have attempted to build new capabilities on structurally weakened foundations. The solution, she contends, is not more tools. It is the deliberate cultivation of what she calls “strong ground.” This is a stability built from two forces: personal footing, shaped by values, clarity of contribution, and humility; and genuine connection with others who are equally grounded. Leadership, in this reading, is not a performance. It is a practice. And it is one that cannot be automated. This aligns with a broader reassessment underway among technology leaders and educators about which human capabilities are worth protecting. The capacities gaining renewed attention — history, philosophy, embodied experience, and the ability to communicate with nuance and to listen with genuine attention — are, perhaps counterintuitively, the same ones that luxury has always required. They are also the ones most resistant to automation. What resilience looks like under pressure There is a useful parallel in sport. When American alpine skier Lindsey Vonn arrived at the Milano Cortina 2026 Winter Olympics, she was 41 years old, carrying a ruptured ACL in her left knee suffered nine days earlier in Crans-Montana, Switzerland. In April 2024, she had undergone a partial titanium knee replacement on her right knee to address the severe arthritis that had forced her into retirement in 2019. The surgery restored what five years of pain had taken from her. Getting to the start line in Cortina was, by any measure, already an act of extraordinary will. Thirteen seconds into her downhill run, she crashed. She was airlifted again, this time for surgery on her fractured left leg. The race was won by her teammate Breezy Johnson, who later said that Vonn’s coach had relayed a message from the helicopter: Vonn was cheering for her. That detail — the leader, sidelined and in pain, finding a way to transfer energy and belief to the next person — is more instructive than any framework. It is also what makes human leadership irreplaceable. No model can replicate what that moment meant to Johnson or to anyone watching. For luxury, where excellence is passed from one person to another through demonstration, patience, and sustained attention, this matters. The conditions that allow craft to develop and culture to transmit are built by leaders over time, through relationships. They cannot be optimized into existence. Why the cost of getting this wrong is rising The distance between what luxury organizations claim to value in leaders and what they actually measure is not a new problem. But the cost of that distance is increasing. As AI raises the floor on what can be produced efficiently, the ceiling — the experiences, objects, and moments that genuinely move people — becomes the only defensible differentiator. That ceiling is determined entirely by human capability: the sensitivity of the person making the product, the quality of attention brought to the client, and the judgment of the leader shaping the culture in which both occur. Relational leadership — built through dialogue, shared responsibility, and genuine presence — is entering the luxury conversation not as a philosophical preference but as a commercial imperative. Teams led by people who can listen, hold complexity, and create psychological safety deliver better work. That is not sentiment. That is increasingly the evidence. The 2026 Edelman report identifies employers as uniquely positioned to bridge trust across differences, with the smallest gap between expectation and performance on trust metrics of any institution studied. That is an opening. Luxury brands, which employ artisans, designers, client advisors, and executives across highly varied cultural and professional contexts, have both the motivation and the infrastructure to act on it. Three questions for luxury leaders The shift from performance-driven to relational leadership does not happen through proclamation. It happens through the choices organizations make in whom they hire, how they develop talent, and what they recognize and reward. These are practical starting points. Is your hiring process actually measuring what you claim to value? If emotional intelligence, presence, and the ability to transmit culture appear in your leadership competency frameworks but are absent from your evaluation criteria, the gap is already costing you. Where do your senior leaders spend their time? If the answer is primarily metrics and outcomes, the relational infrastructure of your organization — the trust, craft transmission, and meaning — is almost certainly degrading. Which human skills are you actively developing, not just listing? Deep listening. Giving and receiving feedback with precision and empathy. Holding complexity without retreating into false certainty. These are not innate qualities. They are disciplines. They require investment. Luxury has always known that the finest things take time, attention, and extraordinary human skill to create. The same is true of the organizations that make them. The brands that recognize this and build their leadership accordingly are the ones that will still be making something worth caring about when everything automatable has been automated.
