The China factor in luxury fashion’s circular future

For years, textile-to-textile (T2T) recycling was fashion’s quiet embarrassment. The technology worked in labs. Scaling it into clothes that brands could actually sell — at volume, at consistent quality — was another matter entirely. The pace has shifted, driven primarily by regulation. The EU’s Ecodesign for Sustainable Products Regulation (ESPR) — which entered into force in June 2024 — sets binding sustainability requirements for textiles sold in Europe, including digital product passports and, through forthcoming delegated acts, recycled content thresholds. For the many luxury brands that sell into Europe, the clock is running. The industry's response has been swift. In April 2026, The Fashion Pact and Fashion for Good launched the Circular Fibre Collective, bringing together Prada, Burberry, Kering, Chloé, Adidas, and Puma with a shared target: push T2T from less than one percent of global fiber production to eight percent by 2030. The case for starting in China T2T technology is not Chinese in origin. Sweden’s Syre is developing a chemical recycling plant in Vietnam, backed by a $600 million, seven-year offtake agreement with H&M. Circ and Protein Evolution are both US-based. The innovation is genuinely global. China’s structural advantage is harder to replicate than it might appear. The full supply chain already exists there: collection, sorting, chemical recycling, yarn spinning — often within the same industrial park. For luxury and contemporary brands that already manufacture in China, sourcing T2T materials locally means lower logistics costs, a smaller carbon footprint, and faster turnaround. The economics are difficult to ignore. Vincent Djen, a supply chain expert and partner at China Textile Recycling, is direct about where the bottleneck lies: “The supply chain is all here. What China lacks is not technology or infrastructure. It’s deeper engagement with brands. We need brands to commit to volume so we can scale.” That gap — between supplier readiness and brand commitment — is the real last mile. “To be honest, we have been supplying recycled leather to European luxury brands since 2020,” says Aron Yu, Co-founder of Recyc Leather. He says that many recycled leather products manufactured in China fail when scrutinized under strict auditing, due to unclear chemical binders, lack of composition transparency, and non-existent LCA (Life Cycle Assessment) data. “We anticipated these strict compliance demands from the very beginning,” Yu adds. Not all recycling is created equal Not all T2T recycling is created equal — and for luxury brands, that distinction matters. Polyester and nylon, the workhorses of contemporary and athleisure, can be broken down chemically and rebuilt into fiber that performs on par with virgin material. The process is intensive, but the pathway exists and is scaling. Blended fabrics are harder: the polyester-cotton and nylon-spandex combinations that dominate much of fashion’s output resist separation by conventional means, which is why most blended garments still end up in landfill. Leather is a different problem entirely — and for luxury, the hardest one to solve. Unlike polyester or nylon, leather cannot simply be broken down and rebuilt. It is a composite material, chemically transformed through tanning, dyeing, and finishing into something that bears little resemblance to its raw origins. Mechanical recycling exists, but it reduces leather to a degraded material that often performs worse than what it replaced — and, as critics note, is not necessarily more sustainable. For luxury consumers, genuine leather is more than a material — it is a carrier of quality, craftsmanship, and identity. That association is precisely why brands in this space move carefully around alternatives. Consumers are not opposed to sustainability, but they are rarely willing to sacrifice their sense of what is real and authentic to get there. The language around leather alternatives has become a credibility minefield for shoppers, and a reputational risk on top of a technical one for brands. Those that have moved at all have done so with a very deliberate point of view. How luxury brands are tackling the leather challenge Two approaches have emerged. Chanel builds quietly from within; Ganni signals boldly to the market. Both reflect the same underlying reality: luxury’s leather problem cannot be solved by marketing recycled leather as a direct replacement for traditional hides. It requires either discreet integration or a complete reimagination of material strategy. Chanel is taking an infrastructure-first approach. Through Nevold, its dedicated circular materials platform, the brand is quietly integrating recycled leather into non-visible components such as linings, structural supports, and heel bases. Rather than replacing its signature leathers, Chanel is using recycled materials primarily to displace virgin plastics. The goal is “zero plastic” in bags and shoes while protecting the brand’s core luxury perception. Ganni took a more public stance, committing to eliminate virgin leather entirely — a goal it achieved by the end of 2023. Rather than betting on a single solution, the Danish brand works with multiple partners to test and rotate alternative materials, including recycled leather blends and bio-based options, across its bags and shoes. The approach accepts imperfect solutions today in exchange for sending a clear demand signal to material innovators. The full T2T picture Leather is only one piece of the puzzle. For brands serious about closing the loop, the real work spans multiple material streams — polyester, nylon, blends, and leather — each requiring its own strategy. The last mile is no longer a technological problem. It is a strategic one: aligning material innovation with consumer perception, brand identity, and supply chain reality. China’s infrastructure offers a genuine shortcut — but only for brands willing to commit volume and move beyond pilots. Regulation is forcing the timeline. Success, though, will depend on something harder to mandate: knowing when to be loud, when to stay quiet, and how to deliver on sustainability without undermining the sense of luxury that customers pay for. Checklist: Implementing T2T recycling across your material footprint Map your material footprint Conduct a detailed audit of all materials used (leather, polyester, nylon, blends, etc.) by volume and category. Identify which are easiest to recycle and which present the biggest challenges. Prioritize by feasibility and impact Start with high-volume synthetics (polyester/nylon) where closed-loop recycling is already scalable. Treat leather as a separate, more delicate category requiring discreet integration rather than direct replacement. Align with regulatory deadlines Map ESPR and other regional requirements against your collection timelines. Build a digital product passport strategy from the start. Leverage existing supply chains Explore sourcing recycled materials from China’s integrated ecosystem to reduce cost and carbon footprint. Focus on suppliers who already have luxury brand clients. Define a brand-aligned strategy Decide whether your brand should build infrastructure internally (like Chanel) or adopt a bold, multi-material innovation approach (like Ganni). Ensure the strategy protects, rather than risks, your core brand perception. Build quiet wins first Begin with non-visible applications (linings, reinforcements, bases) to gain experience and scale volume without triggering consumer skepticism. Form strategic partnerships and commit volume Move beyond pilots by giving suppliers long-term volume commitments. This is the critical bridge that turns supplier readiness into industrial scale. Communicate with precision Be transparent where it strengthens trust, but avoid highlighting recycled leather in hero products if it risks “downgrade” perception. Focus messaging on innovation, quality, and “zero plastic” wins where appropriate.
