Porsche cannot borrow Ferrari's scarcity

On October 7, Porsche announced a new strategy called Sportwagenschmiede ‘35, focusing on its medium-term ambitions. The name is an attempt to return the company to the idea of the sports car maker, with more exclusivity, greater individualization, and a higher value per vehicle. I understand the appeal of that ambition. Every luxury brand wants to believe it can earn more by selling with greater discipline. At Équité, we see the distinction between price and value every day. A higher price can support a brand when it reflects more product, more meaning, and a clearer place in a client's life. The same price becomes a problem when it asks the client to accept a story that the brand has not yet made true. Porsche says it will remain guided by value over volume. It plans to raise the average selling price of its top models by about 20% in the medium term, increase Sonderwunsch sales sixfold, and reduce model variants by about 20%. It also wants a mid-engined super sports car above the 911, more emotive 911 derivatives, and potentially an SUV above the Cayenne. This is a broad attempt to make the offer richer, tighter, and more profitable. At the same time, Porsche is lowering its break-even point to fewer than 200,000 vehicles, giving it more room if deliveries fall. It is also adding products and targeting medium-term revenue of €41 billion to €45 billion (roughly $45.9 billion to $50.4 billion). The company is seeking less dependence on volume, which is different from choosing a smaller business. That distinction will determine the strategy’s credibility. Ferrari’s scarcity advantage The difference matters because a decision to pursue value needs a demand story behind it. Ferrari has one. In 2025, Ferrari shipped 13,640 cars and reported a 29.5% operating margin. Porsche delivered 279,449 cars that same year and reported a 1.1% operating return on sales. Ferrari operated at roughly one-twentieth of Porsche’s unit volume, with scarcity embedded in its operating model, product cadence, and client expectation. Ferrari has spent decades teaching clients that access is part of the product. Its limited series, personalization, and model changes work within a brand story built around a very small number of cars. Its 2025 deliveries were almost flat by design during a model changeover. That discipline is powerful because demand still carries the price. Its order book runs to late 2027. Porsche’s upmarket dilemma Porsche comes to this moment through another route. Its strength has been its scale. The Cayenne and Macan widened its audience and funded its sports-car heritage. Porsche itself describes its position as a bridge between sporty high-end premium and sporty luxury. That bridge created an entry point. It also created an expectation that Porsche could be both aspirational and available. That past has value, yet it sets the terms of the next move. Porsche built a large community of clients around cars that combine everyday usability with sports-car theater. The company now needs those clients to see a more expensive Porsche as a better Porsche, rather than as the same proposition with a higher invoice. This is work, not an instant repositioning. A name for a strategy cannot complete it. That expectation cannot be changed by announcing a higher segment. A client who bought a Porsche because it offered performance, design, and status at a certain level may not follow the brand into a more expensive offer. A client who wants a Ferrari may value its scarcity precisely because Porsche has been a larger business. The two demand pools overlap at the edge, not at the center. Porsche must earn its premium The financial context makes this a difficult turn. Porsche’s 2025 deliveries fell 10.1%, revenue declined 9.5%, and operating profit fell to €413 million ($462.7 million) from €5.64 billion ($6.3 billion) in 2024. In the first half of 2026, deliveries fell another 16.5% year on year. The operating margin recovered to 7.8% from 5.5% in H1 2025, supported by cost, price, and product mix. That is progress. It does not settle the demand question. Porsche faces pressure in China, intense electric-vehicle price competition, tariffs, and a more demanding client. Management can reduce costs, simplify the portfolio, and lower the break-even point. It can improve the product. However, none of those measures gives a brand the authority to charge more before clients decide that the difference is worth paying for. The strategy contains sensible work. Fewer variants can improve focus. Better individualization can create Added Luxury Value. A stronger 911 range can remind the market what Porsche does better than most. But each move will be judged by clients in the showroom, on the road, and in the resale market. Limited editions have value when they are evidence of desire. They lose force when they become an answer to weak demand. Porsche has to earn scarcity, one client decision at a time.
