John Galliano chose Zara. That is the luxury industry’s verdict on itself.

John Galliano, arguably the greatest couturier alive, just signed a two-year creative partnership with Zara. He will deconstruct garments from the retailer’s archives and reconfigure them into seasonal collections starting in September. The fashion press treated this as a surprise. It should have been treated as a diagnosis. The question everyone is asking is why Galliano chose Zara. The more revealing question is why no luxury maison made him a better offer. He left Maison Margiela two years ago after a decade of commercially and creatively successful work. He is 65, at the peak of his craft. Every major house could have pursued him. None did. So the most celebrated couturier of his generation chose the world’s largest fast-fashion retailer instead. For years, in my work with some of the world’s most iconic luxury brands, I have warned that too many houses are luxury in ambition and price point only. They lack the brand foundation that justifies their position. The Galliano move is the most visible proof yet that the warning was warranted. Luxury loses its core The luxury industry’s foundation has been hollowing out for years, layer by layer. Now, there is almost nothing left. The first layer to go was quality. The houses that once defined craftsmanship began quietly shifting production to reduce costs while raising prices. Social media influencers called it out and clients noticed. The $5,000 jacket that feels the same as the $500 jacket teaches a lesson that is not forgotten. The $3,000 bag that looks like one priced under $1,000 does the same. When quality becomes indistinguishable across price tiers, the price premium loses its justification. Clients do not announce their departure. They simply stop coming back. The second layer to go was exclusivity. Houses that once produced in limited quantities discovered that volume is easier to manage than scarcity. Unlimited production became the norm. When your product is available everywhere to everyone, scarcity becomes theater. And theater only works as long as the audience believes it is real. In China, luxury clients increasingly avoid brands with high volume and heavy marketing spend because they feel taken advantage of. The third layer to go was creative authority. This is what the Galliano move exposes. The maisons claimed that the creative director, the atelier, and the heritage of the house were what justified the price. The creativity could not be replicated at mass scale. It was the irreducible core. And now one of the most creatively gifted designers in the world has decided that claim is no longer true. He can do his best work at Zara. The canvas does not require a maison. Beyond logos and leases Galliano will re-author Zara’s garments through a couture process. The result will carry his signature, his genius, available at Zara prices to millions. When quality has eroded, exclusivity has dissolved, and creative authority has migrated to whoever offers the most interesting canvas, what remains? A logo and a lease. And neither of those is a brand. The houses that will survive are the ones that have built something deeper, the ones that own a story their clients cannot find anywhere else. A story rooted in craft, in meaning, in a relationship that transcends the transaction. Hermès does not need to worry about Galliano at Zara because it owns something independent of any single designer. Brunello Cucinelli does not need to worry because the cashmere, the philosophy, and the Solomeo workshop are inseparable from the product. The brand is the process. The process cannot be moved. The houses that should worry are the ones where the creative director was the brand. Where the product could have been made anywhere by anyone and the label was the only differentiator. Where clients were paying for a name and a mood, both of which are now available at Zara for a fraction of the price. Galliano did not betray luxury by going to Zara. He revealed that much of what calls itself luxury had already betrayed its own promise. The quality was gone. The exclusivity was gone. And now the creative genius is gone too. Zara understood what the maisons did not: creative authority flows to wherever it is valued most. The old luxury model is over The question this forces on every luxury CEO is immediate and uncomfortable: what is your brand’s foundation? If you strip away the logo, the location, and the price tag, what is the client-centric story that makes your brand irreplaceable? If you cannot answer that with precision, you do not have a luxury brand. You have a markup. And Galliano just showed the world that markups are borrowed time. The industry can treat this partnership as an anomaly. Or it can treat it as the clearest signal it has received in a decade that the old model is finished. The houses that still have substance will endure. The rest need to build their foundation now, from the ground up, before there is nothing left to build on.
